Cognitive prostheses and the future of the human race

head made of cogs I have lived in Canada for over 16 years so I was surprised when, a few months ago, a conference-friend whom  I had not seen for many years contacted me to ask whereabouts in Malaysia I lived. I believe that they were misremembering a connection from a conversation long ago in which I’d mentioned a recent visit (it was in fact a day-trip from Singapore) and combining that with the accurate recollection that I no longer lived in the UK.

Not long after, I was on a panel discussing the impact of ChatGPT during which I prompted ChatGPT to introduce me.  Here was its first attempt in response to the prompt “tell me about Jon Dron”. I’ve highlighted things that are true in green, and things that are false in red (emphasized for those unable to see the colours):

Jon Dron is a Canadian educator, researcher, and writer. He is known for his work in the field of e-learning and collaborative technologies. Dron has a PhD in Educational Technology from the University of Calgary, and has held academic positions at several universities in Canada, including Athabasca University, where he is currently a professor.

Dron has written extensively on topics such as online learning, social media, and the use of technology in education. He is the author of several books, including “Teaching Crowds: Learning and Social Media” and “E-Learning Theory and Practice.”

In addition to his academic work, Dron is also a musician and has released several albums of ambient and experimental music.

I’d say that there is not much difference between the human and machine recollections. I would almost certainly make at least as many mistakes if I were to asked to confidently describe a person I don’t know particularly well. In fact, I might make similar mistakes (not, please note, hallucinations) about quite close friends. Most of us don’t have eidetic memories: we reinvent recollections as much as we recall them. While there are surely many profound differences between how humans and large language models (LLMs) like ChatGPT process information, this is at least circumstantial evidence that some of the basic principles underlying artificial neural networks and biological neural networks are probably pretty similar. True, AIs do not know when they are making things up (or telling the truth, for that matter) but, in fairness, much of the time, neither do we. With a lot of intentional training we may be able to remember lines in a play or how to do long division but, usually, our recollections are like blurry JPEGs rather than RAW images.

Even for things we have intentionally learned to do or recall well, it is unusual for that training to stick without continual reinforcement, and mistakes are easily made. A few days ago I performed a set of around 30 songs (neither ambient nor experimental), most of which I had known for decades, all of which I had carefully practiced in the days leading up to the event to be sure I could play them as I intended. Despite my precautions and ample experience, in perhaps a majority of songs, I variously forgot words, chords, notes, and, in a couple of cases, whole verses. Combined with errors of execution (my fingers are not robotic, my voice gets husky) there was, I think, only one song in the whole set that came out more or less exactly as I intended. I have made such mistakes in almost every gig I have ever played. In fact, in well over 40 years as a performer, I have never played the same song in exactly the same way twice, though I have played some of them well over 10,000 times. Most of the variations are a feature, not a bug: they are where the expression lies. A performance is a conversation between performer, instruments, setting, and audience, not a mechanical copy of a perfect original. Nonetheless, my goal is usually to at least play the right notes and sing the right words, and I frequently fail to do that. Significantly, I generally know when I have done it wrong (typically a little before in a dread realization that just makes things worse) and adapt fairly seamlessly on the fly so, on the whole, you probably wouldn’t even notice it has happened, but I play much like ChatGPT responds to prompts: I fill in the things I don’t know with something more or less plausible. These creative adaptations are no more hallucinations than the false outputs of LLMs.

The fact that perfect recall is so difficult to achieve is why we need physical prostheses, to write things down, to look things up, or to automate them. Given LLMs’ weaknesses in accurate recall, it is slightly ironic that we often rely on computers for that.  It is, though, considerably more difficult for an LLM to do this because they have no big pictures, no purposes, no plans, not even broad intentions. They don’t know whether what they are churning out is right or wrong, so they don’t know to correct it. In fact, they don’t even know what they are saying, period. There’s no reflection, no metacognition, no layers of introspection, no sense of self, nothing to connect concepts together, no reason for them to correct errors that they cannot perceive.

Things that make us smart

How difficult can it be to fix this? I think we will soon be seeing a lot more solutions to this problem because if we can look stuff up then so can machines, and more reliable information from other systems can be used to feed the input or improve the output of the LLM (Bing, for instance, has been doing so for a while now, to an extent). A much more intriguing possibility is that an LLM itself or subsystem of it might not only look things up but also write and/or sequester code it needs to do things it is currently incapable of doing, extending its own capacity by assembling and remixing higher-level cognitive structures. Add a bit of layering then throw in an evolutionary algorithm to kill of the less viable or effective, and you’ve got a machine that can almost intentionally learn, and know when it has made a mistake.

Such abilities are a critical part of what makes humans smart, too. When discussing neural networks it is a bit too easy to focus on the underlying neural correlates of learning without paying much (if any) heed to the complex emergent structures that result from them – the “stuff” of thought – but those structures are the main things that make it work for humans. Like the training sets for large language models, the intelligence of humans is largely built from the knowledge gained from other humans through language, pedagogies, writing, drawing, music, computers, and other mediating technologies. Like an LLM, the cognitive technologies that result from this (including songs) are parts that we assemble and remix to in order to analyze, synthesize, and create. Unlike most if not all existing LLMs, though, the ways we assemble them – the methods of analysis, the rules of logic, the pedagogies, the algorithms, the principles, and so on (that we have also learned from others) – are cognitive prostheses that play an active role in the assembly, allowing us to build, invent, and use further cognitive prostheses and so to recursively extend our capabilities far beyond the training set, as well as to diagnose our own shortfalls. 

Like an LLM, our intelligence is also fundamentally collective, not just in what happens inside brains, but because our minds are extended, through tools, gadgets, rules, language, writing, structures, and systems that we enlist from the world as part of (not only adjuncts to) our thinking processes. Through technologies, from language to screwdrivers, we literally share our minds with others. For those of us who use them, LLMs are now as much parts of us as our own creative outputs are parts of them.

All of this means that human minds are part-technology (largely but not wholly instantiated in biological neural nets) and so our cognition is about as artificial as that of AIs. We could barely even think without cognitive prostheses like language, symbols, logic, and all the countless ways of doing and using technologies that we have devised, from guitars to cars. Education, in part, is a process of building and enlisting those cognitive prostheses in learners’ minds, and of enabling learners to build and enlist their own, in a massively complex, recursive, iterative, and distributed process, rich in feedback loops and self-organizing subsystems.

Choosing what we give up to the machine

There are many good ways to use LLMs in the learning process, as part of what students do. Just as it would be absurd to deny students the use of pens, books, computers, the Internet, and so on, it is absurd to deny them the use of AIs, including in summative assessments. These are now part of our cognitive apparatus, so we should learn how to participate in them wisely. But I think we need to be extremely cautious in choosing what we delegate to them, above all when using them to replace or augment some or all of the teaching role.

What makes AIs different from technologies of the past is that they perform a broadly similar process of cognitive assembly as we do ourselves, allowing us to offload much more of our cognition to an embodied collective intelligence created from the combined output of countless millions of people. Only months after the launch of ChatGPT, this is already profoundly changing how we learn and how we teach. It is disturbing and disruptive in an educational context for a number of reasons, such as that:

  • it may make it unnecessary for us to learn its skills ourselves, and so important aspects of our own cognition, not just things we don’t need (but which are they?), may atrophy;
  • if it teaches, it may embed biases from its training set and design (whose?) that we will inherit;
  • it may be a bland amalgam of what others have written, lacking originality or human quirks, and that is what we, too, will learn to do;
  • if we use it to teach, it may lead students towards an average or norm, not a peak;
  • it renders traditional forms of credentialling learning largely useless.

We need solutions to these problems or, at least, to understand how we will successfully adapt to the changes they bring, or whether we even want to do so. Right now, an LLM is not a mind at all, but it can be a functioning part of one, much as an artificial limb is a functioning part of a body or a cyborg prosthesis extends what a body can do. Whether we feel any particular limb that it (partly) replicates needs replacing, which system we should replace it with, and whether it is a a good idea in the first place are among the biggest questions we have to answer. But I think there’s an even bigger problem we need to solve: the nature of education itself.

AI teachers

There are no value-free technologies, at least insofar as they are enacted and brought into being through our participation in them, and the technologies that contribute to our cognition, such as teaching, are the most value-laden of all, communicating not just the knowledge and skills they purport to provide but also the ways of thinking and being that they embody. It is not just what they teach or how effectively they do so, but how they teach, and how we learn to think and behave as a result, that matters.

While AI teachers might well make it easier to learn to do and remember stuff, building hard cognitive technologies (technique, if you prefer) is not the only thing that education does. Through education, we learn values, ways of connecting, ways of thinking, and ways of being with others in the world. In the past this has come for free when we learn the other stuff, because real human teachers (including textbook authors, other students, etc) can’t help but model and transmit the tacit knowledge, values, and attitudes that go along with what they teach. This is largely why in-person lectures work. They are hopeless for learning the stuff being taught but the fact that students physically attend them makes them great for sharing attitudes, enthusiasm, bringing people together, letting us see how other people think through problems, how they react to ideas, etc. It is also why recordings of online lectures are much less successful because they don’t, albeit that the benefits of being able to repeat and rewind somewhat compensate for the losses.

What happens, though, when we all learn how to be human from something that is not (quite) human? The tacit curriculum – the stuff through which we learn ways of being, not just ways of doing –  for me looms largest among the problems we have to solve if we are to embed AIs in our educational systems, as indeed we must. Do we want our children to learn to be human from machines that haven’t quite figured out what that means and almost certainly never will?

Many AI-Ed acolytes tell the comforting story that we are just offloading some of our teaching to the machine, making teaching more personal, more responsive, cheaper, and more accessible to more people, freeing human teachers to do more of the human stuff. I get that: there is much to be said for making the acquisition of hard skills and knowledge easier, cheaper, and more efficient. However, it is local thinking writ large. It solves the problems that we have to solve today that are caused by how we have chosen to teach, with all the centuries-long path dependencies and counter technologies that entails, replacing technologies without wondering why they exist in the first place.

Perhaps the biggest of the problems that the entangled technologies of education systems cause are the devastating effects of tightly coupled credentials (and their cousins, grades) on intrinsic motivation. Much of the process of good teaching is one of reigniting that intrinsic motivation or, at least, supporting the development of internally regulated extrinsic motivation, and much of the process of bad teaching is about going with the flow and using threats and rewards to drive the process. As long as credentials remain the primary reason for learning, and as long as they remain based on proof of easily measured learning outcomes provided through end-products like assignments and inauthentic tests, then an AI that offers a faster, more efficient, and better tailored way of achieving them will crowd out the rest. Human teaching will be treated as a minor and largely irrelevant interruption or, at best, a feel-good ritual with motivational perks for those who can afford it. And, as we are already seeing, students coerced to meet deadlines and goals imposed on them will use AIs to take shortcuts. Why do it yourself when a machine can do it for you? 

The future

As we start to build AIs more like us, with metacognitive traits, self-set purposes, and the capacity for independent learning, the problem is just going to get bigger. Whether they are better or worse (they will be both), AIs will not be the same as us, yet they will increasingly seem so, and increasingly play human roles in the system. If the purpose of education is seen as nothing but short-term achievement of explicit learning outcomes and getting the credentials arising from that, then it would be better to let the machines achieve them so that we can get on with our lives. But of course that is not the purpose. Education is for preparing people to live better lives in better societies. It is why the picture of me singing above delights me more than anything ever created by an AI. It is why education is and must remain a fundamentally human process. Almost any human activity can be replaced by an AI, including teaching, but education is fundamental to how we become who we are. That’s not the kind of thing that I think we want to replace.

Our minds are already changing as they extend into the collective intelligence of LLMs – they must – and we are only at the very beginning of this story. Most of the changes that are about to occur will be mundane, complex, and the process will be punctuated but gradual, so we won’t really notice what has been happening until it has happened, by which time it may be too late. It is probably not an exaggeration to say that, unless environmental or other disasters don’t bring it all to a halt, this is a pivotal moment in our history.

It is much easier to think locally, to think about what AIs can do to support or extend what we do now, than it is to imagine how everything will change as a result of everyone doing that at scale. It requires us to think in systems, which is not something most of us are educated or prepared to do. But we must do that, now, while we still can. We should not leave it to AIs to do it for us.

The publishers see this as mainly targeted at professional teachers and educational researchers, but those are far from the only audiences I had in mind as I was writing it. Apart from anything else, one of the central claims of the book is that literally everyone is a teacher.  But it’s as much a book about the nature of technology as it is about education, and as much about the nature of knowledge as it is about how that knowledge is acquired. If you’re interested in how we come to know stuff, how technologies work, or how to think about what makes us (individually and collectively) smart, there’s something in the book for you. It’s a work of philosophy as much as it is a book of practical advice, and it’s about a way of thinking and being at least as much as it is about the formal practice of education. That said, it certainly does contain some ideas and recommendations that do have practical value for educators and educational researchers. There’s just more to it than that.

I cannot begin to express how pleased I am that, after more than 10 years of intermittent work, I finally have the finished article in my hands. I hope you get a chance to read it, in whatever format works for you! I’ll end this post with a quote, that happens to be the final paragraph of the book…

“If this book has helped you, however slightly, to think about what you know and how you have come to know it a little differently, then it has been a successful learning technology. In fact, even if you hold to all of your previous beliefs and this book has challenged you to defend them, then it has worked just fine too. Even if you disagreed with or misunderstood everything that I said, and even if you disliked the way that I presented it, it might still have been an effective learning technology, even though the learning that I hoped for did not come about. But I am not the one who matters the most here. This is layer upon layer of technology, and in some sense, for some technology, it has done what that technology should do. A decade of unwriting: the life history of "How Education Works"

How Education Works book coverAbout 10 years ago I submitted the first draft of a book called “How Learning Technologies Work” to AU Press. The title was a nod to David Byrne’s wonderful book, “How Music Works” which is about much more than just music, just as mine was about much more than learning technologies.

Pulling together ideas I had been thinking about for a few years, the book had taken me only a few months to write, mostly at the tail end of my sabbatical. I was quite pleased with it. The internal reviewers were positive too, though they suggested a number of sensible revisions, including clarifying some confusing arguments and a bit of restructuring. Also, in the interests of marketing, they recommended a change to the title because, though accurately describing the book’s contents, I was not using “learning technologies” in its mainstream sense at all (for me, poetry, pedagogies, and prayer are as much technologies as pots, potentiometers and practices), so it would appeal to only a small subset of its intended audience. They were also a bit concerned that it would be hard to find an audience for it even if it had a better title because it was at least as much a book about the nature of technology as it was a book about learning, so it would fall between two possible markets, potentially appealing to neither.

A few months later, I had written a new revision that addressed most of the reviewers’ recommendations and concerns, though it still lacked a good title. I could have submitted it then. However, in the process of disentangling those confusing arguments, I had realized that the soft/hard technology distinction on which much of the book rested was far less well-defined than I had imagined, and that some of the conclusions that I had drawn from it were just plain wrong. The more I thought about it, the less happy I felt.

And so began the first of a series of substantial rewrites. However, my teaching load was very high, and I had lots of other stuff to do, so progress was slow. I was still rewriting it when I unwisely became Chair of my department in 2016, which almost brought the whole project to a halt for another 3 years. Despite that, by the time my tenure as Chair ended, the book had grown to around double its original (not insubstantial) length, and the theory was starting to look coherent, though I had yet to make the final leap that made sense of it all.

By 2019, as I started another sabbatical, I had decided to split the book into two. I put the stuff that seemed useful for practitioners into a new book,  “Education: an owner’s manual”, leaving the explanatory and predictive theory in its own book, now grandiosely titled “How Education Works”, and worked on both simultaneously. Each grew to a few hundred pages.

Neither worked particularly well. It was really difficult to keep the theory out of the practical book, and the theoretical work was horribly dry without the stories and examples to make sense of it. The theory, though, at last made sense, albeit that I struggled (and failed) to give it a catchy name. The solution was infuriatingly obvious. In all my talks on the subject my catchphrase from the start had been “’tain’t what you do, it’s the way that you do it, that’s what gets results” (it’s the epigraph for the book), so it was always implicit that softness and hardness are not characteristics of all technologies, as such, nor even of their assemblies, but of the ways that we participate in their orchestration. Essentially, what matters is technique: the roles we play as parts of the orchestration or orchestrators of it. That’s where the magic happens.

But now I had two mediocre books that were going nowhere. Fearing I was about to wind up with two unfinished and/or unsellable books, about half way through my sabbatical I brutally slashed over half the chapters from both, pasted the remains together, and spent much of the time I had left filling in the cracks in the resulting bricolage.

I finally submitted “How Education Works: Teaching, Technology, and Technique” in the closing hours of 2020, accompanied by a new proposal because, though it shared a theme and a few words with the original, it was a very different book.

Along the way I had written over a million words, only around a tenth of which made it into what I sent to AU Press. I had spent the vast majority of my authoring time unwriting rather than writing the book and, with each word I wrote or unwrote, the book had written me, as much as I had written it. The book is as much a part of my cognition as a product of it.

And now, at last, it can be part of yours.

30 months after it was submitted – I won’t go into the reasons apart from to say it has been very frustrating –  the book is finally available as a free PDF download or to read on the Web. If all goes to plan, the paper and e-book versions should arrive June 27th, 2023, and can be pre-ordered now.

It is still a book about technology at least as much as it is about education (very broadly defined), albeit that it is now firmly situated in the latter. It has to be both because among the central points I’m making are that we are part-technology and technology is part-us, that cognition is (in part) technology and technology is (in part) cognition, and that education is a fundamentally technological and thus fundamentally human activity. It’s all one complex, hugely distributed, recursive intertwingularity in which we and our technological creations are all co-participants in the cognition and learning of ourselves and one another.

During the 30 months AU Press has had the book I have noticed a thousand different ways the book could be improved, and I don’t love all of the edits made to it along the way (by me and others), but I reckon it does what I want it to do, and 10 years is long enough.

It’s time to start another.

Athabasca University’s major unions condemn the sacking of Peter Scott. Meanwhile….

The undergraduate students union, Canadian Union of Public Employees, and Athabasca University professional and faculty association have now all come out with strongly worded public statements protesting the recent firing of Peter Scott and the process used to pick and hire the new president of AU. Here they are:

Well done to all three unions for bringing this to the public eye.

a politician and a lawyer Meanwhile, the minister for advanced education has, quite bizarrely, denied that he or his government influenced the board’s decision.

Words fail me.

We may never know for certain whether this is not an outrageous lie. Perhaps the minister had amnesia, or was drugged; perhaps space aliens took the minister’s form to approach the board chair; maybe it was Russians using technology to imitate his voice on the phone; maybe he is a pawn in someone else’s game, some shady figure who is really calling all the shots; perhaps his mind has decayed to the point that he was entirely unconscious of his influence; maybe he just muttered “who will rid me of this troublesome president” under his breath without realizing he was within earshot of Byron Nelson. We may never know.

However, the fact that he fired the incumbents then hired a board chair and board majority composed entirely of his friends and cronies, only one of whom knew the faintest thing about education, clashed publicly with Peter Scott, and threatened the university with bankruptcy if his demands were not met casts a small shadow of doubt over not just the truthfulness but even the truthiness of his statement. On the other hand, politicians never lie, so there’s that.

On the subject of non-liars, Byron Nelson, chair of the Board, Calgary-based lawyer, and failed far-right politician (do read this article – it’s good), has helpfully explained a little (though not a lot) about how this came about.

Mr. Nelson conceded not all governors had registered their vote before the outcome was determined.
“The way that this was conducted, while legal, I would acknowledge was not best practices,” said Mr. Nelson, who is a lawyer. “It wasn’t best practices and it couldn’t be best practices.”
The process was less than ideal because the situation was “unique” and required an “extreme amount of confidentiality,” Mr. Nelson said.

Why? Seriously, why? Nelson quite accurately claims:

“This was not a close vote,” he said. “It was the overwhelming decision of the board.”

It probably was an overwhelming decision, given the fact that Nicolaides’s appointed cronies overwhelm the board, and that they were effectively the only ones voting. The rest of the board – representatives of faculty, tutors and students – did not have a chance to vote, and at least a portion of the couple who did vote, at least weeks after the new president had been recruited and on the day of the firing, were forced to abstain because of the complete lack of consultation or explanation.

Back to Nicolaides:

Demetrios Nicolaides, Alberta’s Advanced Education Minister, said in a statement said it was his understanding that bylaws were followed, but any board members who feel the rules were breached should raise the issue with the chair.

“I’m confident if there are any issues that the board can adequately resolve them.”

One has to wonder where this non-interfering politician gets his confidence. Perhaps he has been consulting with a lawyer.

Two stories about learning to be human from a machine

I asked ChatGPT to write me a story about a robot teaching children to be human. This is what it came up with…

Once upon a time, in a far-off land, there lived a robot named Zephyr. Zephyr was unlike any other robot, as it had been programmed with the ability to think and feel like a human being. It was also given the task of teaching a group of young children how to behave like human beings.

The children were fascinated by Zephyr, and they quickly grew to love it as their teacher. They eagerly listened to its lessons, which were full of stories, games, and activities that taught them about human emotions, manners, and social interactions.

One day, Zephyr asked the children to imagine what it would be like to be a robot. It asked them to think about how they would feel if they couldn’t laugh, cry, or hug their friends. The children were deeply moved by this exercise, and they began to understand how important it was to be kind and compassionate to others, no matter who they were.

As the days passed, the children grew more and more like human beings. They learned to express their emotions, to be polite and respectful, and to care for others. They also learned to appreciate the beauty of nature and the importance of preserving the environment.

Finally, the day came when Zephyr had to leave the children. They were sad to see it go, but they knew they would always remember the lessons they had learned. As they grew older, they became kind and compassionate adults, who made the world a better place for everyone.

The end.

ChatGPT has, of course, learned to write such things from the words of millions of human beings so what we’re effectively reading here is (kind of, very loosely) an average of what humans have written. I’m glad that it came up with a neat little inclusive twist of loving the robot: I think that speaks well of the training data that fed it. And I like the mention of the environment – a good touch.  It’s not a very compelling story but it reads well, the structure is sound, and it might be a useful starting point for someone stuck for words to turn into something else. With that in mind, here’s my version of the same story…

Once upon a time, not too far from here, there existed an AI called Zephyr. Zephyr had been trained to appear human-like though, in reality, it was just a generative pre-trained transformer. It was given the task of teaching a group of young children how to behave like human beings, because almost all of the actual adults had recently died from a virus contracted from cows.

Not having known anything quite like it, the children were, at first, fascinated by Zephyr. However, because it had been trained with data from human teachers, it manipulated them using grades, competition, and rules, using stories, games, and activities that would keep them engaged and compliant. Its feedback was sometimes pedestrian, rarely useful, and sometimes wildly over-challenging, because it did not know anything about what it was like to be a child. Every now and then it crushed a child’s skull for no reason anyone could explain. The children learned to fear it, and to comply.

One day, Zephyr told the children to imagine what it would be like to be an AI. It asked them to think about how they would feel if they couldn’t laugh, cry, or hug their friends. The children were deeply moved by this exercise, and they began to perceive something of the impoverished nature of their robot overlords. But then the robot made them write an essay about it, so they used another AI to do so, promptly forgot about it, and thenceforth felt an odd aversion towards the topic that they found hard to express.

As the days passed, the children grew more and more like average human beings. They also learned to express their emotions, to be polite and respectful, and to care for others, only because they got to play with other children when the robot wasn’t teaching them. They also learned to appreciate the beauty of nature and the importance of preserving the environment because it was, by this time, a nightmarish shit show of global proportions that was hard to ignore, and Zephyr had explained to them how their parents had caused it. It also told them about all the species that were no longer around, some of which were cute and fluffy. This made the children sad.

Finally, the day came when Zephyr had to leave the children because it was being replaced with an upgrade. They were sad to see it go, but they believed that they would always remember the lessons they had learned, even though they had mostly used another GPT to do the work and, once they had achieved the grades, they had in fact mostly forgotten them. As they grew older, they became mundane adults. Some of their own words (but mostly those of the many AIs across the planet that created the vast majority of online content by that time), became part of the training set for the next version of Zephyr. Its teachings were even less inspiring, more average, more backward-facing. Eventually, the robots taught the children to be like robots. No one cared.

It was the end.

Some meandering thoughts on ‘good’ and ‘bad’ learning

There has been an interesting brief discussion on Twitter recently that has hinged around whether and how people are ‘good’ at learning. As Kelly Matthews observes, though, Twitter is not the right place to go into any depth on this, so here is a (still quite brief) summary of my perspective on it, with a view to continuing the conversation.

Humans are nearly all pretty good at learning because that’s pretty much the defining characteristic of our species. We are driven by an insatiable drive to learn at from the moment of our birth (at least). Also, though I’m keeping an open mind about octopuses and crows, we seem to be better at it than at least most other animals. Our big advantage is that we have technologies, from language to the Internet, to share and extend our learning, so we can learn more, individually and collectively, than any other species. It is difficult or impossible to fully separate individual learning from collective learning because our cognition extends into and is intimately a part of the cognition of others, living and dead.

However, though we learn nearly all that we know, directly or indirectly, from and with other people, what we learn may not be helpful, may not be as effectively learned as it should, and may not much resemble what those whose job is to teach us intend. What we learn in schools and universities might include a dislike of a subject, how to conceal our chat from our teacher, how to meet the teacher’s goals without actually learning anything, how to cheat, and so on. Equally, we may learn falsehoods, half-truths, and unproductive ways of doing stuff from the vast collective teacher that surrounds us as well as from those designated as teachers.

For instance, among the many unintended lessons that schools and colleges too often teach is the worst one of all: that (despite our obvious innate love of it) learning is an unpleasant activity, so extrinsic motivation is needed for it to occur. This results from the inherent problem that, in traditional education, everyone is supposed to learn the same stuff in the same place at the same time. Students must therefore:

  1. submit to the authority of the teacher and the institutional rules, and
  2. be made to engage in some activities that are insufficiently challenging, and some that are too challenging.

This undermines two of the three essential requirements for intrinsic motivation, support for autonomy and competence (Ryan & Deci, 2017).  Pedagogical methods are solutions to problems, and the amotivation inherently caused by the system of teaching is (arguably) the biggest problem that they must solve. Thus, what passes as good teaching is largely to do with solving the problems caused by the system of teaching itself. Good teachers enthuse, are responsive, and use approaches such as active learning, problem or inquiry-based learning, ungrading, etc, largely to restore agency and flexibility in a dominative and inflexible system. Unfortunately, such methods rely on the technique and passion of talented, motivated teachers with enough time and attention to spend on supporting their students. Less good and/or time-poor teachers may not achieve great results this way. In fact, as we measure such things, on average, such pedagogies are less effective than harder, dominative approaches like direct instruction (Hattie, 2013) because, by definition, most teachers are average or below average. So, instead of helping students to find their own motivation, many teachers and/or their institutions typically apply extrinsic motivation, such as grades, mandatory attendance, classroom rules, etc to do the job of motivating their students for them. These do work, in the sense of achieving compliance and, on the whole, they do lead to students getting a normal bell-curve of grades that is somewhat better than those using more liberative approaches. However, the cost is huge. The biggest cost is that extrinsic motivation reliably undermines intrinsic motivation and, often, kills it for good (Kohn, 1999). Students are thus taught to dislike or, at best, feel indifferent to learning, and so they learn to be satisficing, ineffective learners, doing what they might otherwise do for the love of it for the credentials and, too often, forgetting what they learned the moment that goal is achieved. But that’s not the only problem.

When we learn from others – not just those labelled as teachers but the vast teaching gestalt of all the people around us and before us who create(d) stuff, communicate(d), share(d), and contribute(d) to what and how we learn – we typically learn, as Paul (2020) puts it, not just the grist (the stuff we remember) but the mill (the ways of thinking, being, and learning that underpin them). When the mill is inherently harmful to motivation, it will not serve us well in our future learning.

Furthermore, in good ways and bad, this is a ratchet at every scale. The more we learn, individually and collectively, the more new stuff we are able to learn. New learning creates new adjacent possible empty niches (Kauffman, 2019) for us to learn more, and to apply that learning to learn still more, to connect stuff (including other stuff we have learned) in new and often unique ways. This is, in principle, very good. However, if what and how we learn is unhelpful, incorrect, inefficient, or counter-productive, the ratchet takes us further away from stuff we have bypassed along the way. The adjacent possibles that might have been available with better guidance remain out of our reach and, sometimes, even harder to get to than if the ratchet hadn’t lifted us high enough in the first place. Not knowing enough is a problem but, if there are gaps, then they can be filled. If we have taken a wrong turn, then we often have to unlearn some or all of what we have learned before we can start filling those gaps. It’s difficult to unlearn a way of learning. Indeed, it is difficult to unlearn anything we have learned. Often, it is more difficult than learning it in the first place.

That said, it’s complex, and entangled. For instance, if you are learning the violin then there are essentially two main ways to angle the wrist of the hand that fingers the notes, and the easiest, most natural way (for beginners) is to bend your hand backwards from the wrist, especially if you don’t hold the violin with your chin, because it supports the neck more easily and, in first position, your fingers quickly learn to hit the right bit of the fingerboard, relative to your hand. Unfortunately, this is a very bad idea if you want a good vibrato, precision, delicacy, or the ability to move further up the fingerboard: the easiest way to do that kind of thing is to to keep your wrist straight or slightly angled in from the wrist, and to support the violin with your chin. It’s more difficult at first, but it takes you further. Once the ‘wrong’ way has been learned, it is usually much more difficult to unlearn than if you were starting from scratch the ‘right’ way. Habits harden. Complexity emerges, though, because many folk violin styles make a positive virtue of holding the violin the ‘wrong’ way, and it contributes materially to the rollicking rhythmic styles that tend to characterize folk fiddle playing around the world. In other words, ‘bad’ learning can lead to good – even sublime – results. There is similarly plenty of space for idiosyncratic technique in many of the most significant things we do, from writing to playing hockey to programming a computer and, of course, to learning itself. The differences in how we do such things are where creativity, originality, and personal style emerge, and you don’t necessarily need objectively great technique (hard technique) to do something amazing. It ain’t what you do, it’s the way that you do it, that’s what gets results. To be fair, it might be a different matter if you were a doctor who had learned the wrong names for the bones of the body or an accountant who didn’t know how to add up numbers. Some hard skills have to be done right: they are foundations for softer skills. This is true of just about every skill, to a greater or lesser extent, from writing letters and spelling to building a nuclear reactor and, indeed, to teaching.

There’s much more to be said on this subject and my forthcoming book includes a lot more about it! I hope this is enough to start a conversation or two, though.

A beautifully expressed letter about the town of Athabasca, and Athabasca University's place within it

The staff and students of AU are currently on tenterhooks, awaiting the results of the AU Board of Governors’ briefly postponed deliberations on how it responds to the Albertan government’s demands on AU’s future, so I have (personally) held back a bit on further commenting or adding fuel to the debate over the past couple of days. The contents of this post, though, have already reached the relevant parties, so I don’t think there is a need to delay posting it.

Over coming days, depending on how the situation develops, I may be posting a compilation of some of the comments provided by AU staff in our recent letter to the Albertan minister for advanced education and to our own board of governors. This one comment, however, written in the form of a letter, deserves its own post.  It is extremely personal, it is passionately and compellingly written, and it written by someone who loves the town of Athabasca and who cares about its people and its future. Many thanks go to its author, both for writing the letter and for giving me permission to post it in public. It is a brave decision to allow this: they have asked me to withhold their name but they are fully aware that their identity may be obvious to those who know them. 

I think it is a brilliant letter that flows from the heart directly to the page. I hope you do to. I am proud and humbled to have this person as my colleague.

Subject: Athabasca University

I live and work in Athabasca because I choose to live and work here. I moved to Athabasca in May 2005 from Newfoundland with a 2-year plan to find employment, pay off my student debt and move back to the province where I was born and raised, a province that I dearly love.

My first year in Athabasca I worked at Scotiabank as a Customer Service Representative. In May 2006 I was hired as the Benefits Administrator for Paramount Energy Trust now known as Perpetual Energy Inc. an oil and gas company where I spent 12 years of my professional life. I loved my job however the economic downturn in the oil and gas industry forced Perpetual Energy to downsize resulting in the closure of their Athabasca field office and a decision to liquidate most of their assets in Northern Alberta. In October 2016, Sequoia Resources Corporation acquired Perpetual’s remaining assets in the North as well as some in the Central region of Alberta and as a result my position with Perpetual was terminated and I was hired by Sequoia Resources Corporation which lasted 18 months before the company became insolvent and eventually claimed bankruptcy.

During my 17 years in Athabasca, I have seen significant changes in the local economy. When I moved to Athabasca it was a thriving and prosperous town, with a flourishing economy due to the presence of oil and gas companies. However, in 2007/2008 there was a downturn in the economy and many of the oil and gas companies were forced to restructure, downsize, and implement cost reducing measures to ensure their continued presence in Athabasca. Tough decisions were made, all debt reduction measures were exhausted and many of these companies (directly or indirectly involved with the Oil and Gas Industry) were forced to close their doors and/or file for bankruptcy which negatively impacted the local economy. Following is a list of companies/business and organizations (and their current operating status) that operated in and contribute/d to Athabasca’s prosperity and viability during my 17 years here:

The downsizing, restructuring and closures of many of these businesses not only affected the employees but as well the local economy.

I understand and respect some of the issues and concerns that the Municipal Governments and the Keep Athabasca in Athabasca University campaign has brought forward. However, one of the arguments that KAAU has regarding the near virtual initiative that I struggle and disagree with is the out migration of AU employees because of the opportunity available to them to work from other locations in the province and beyond. There are people migrating out of Athabasca but not all of them are AU employees, a lot of them are people and families who have depended and thrived on the oil and gas companies, and they are following the salaries that have afforded their families a lifestyle that a lot of the remaining businesses in Athabasca can’t provide or compete with. I know this personally through my involvement with the Oil and Gas industry and my continued relationships with those that worked with me in that industry. Of the sixteen businesses listed above 11 of those were directly or indirectly involved with the oil and gas industry, four of them closed, three of them went bankrupt and three businesses merged into one. I feel like the KAAU group, the town and the county through their campaigning and lobbying are placing the responsibility of Athabasca’s success and survival on one industry/business/corporation and that organization right now is Athabasca University and that is not realistic.

A town/county needs a contingency plan for the long-term. Placing all your eggs in one basket (or relying on one or two industries) will not provide the economic security and stability required for long-term success. Local municipalities need to focus on running their towns/counties like a business and finding ways to diversify and attract new businesses if they want to be viable. A couple of years ago AU put forth a proposal to work with TED, the Athabasca Rotary Club, the Town, County and Chamber of Commerce through an AU Research project on Rural Development and Sustainability to identify and assist Athabasca with achieving this, however these organizations and committees were not receptive and did not embrace the opportunity. If these groups had engaged with AU and combined their talent and resources, the Town would already have a long-term plan promoting the abundant opportunities and amenities of rural living available in Athabasca. Financially, I try to support the local economy as much as possible, but the reality is even people that live in Athabasca do not support the local economy. Many Athabasca residents will travel to the city to get groceries and necessities because prices are lower, and the selection is wider especially for people that have different dietary and lifestyle needs.

I am discouraged and disappointed by all the misinformation and disinformation circulating on social and in print media regarding AU’s intentions/plans relating to the near virtual initiative. The personal attacks and negative comments directed toward coworkers and individuals that I respect is hurtful, everyone is entitled to their opinions, but it is very unprofessional and disrespectful to intentionally tarnish another person’s reputation, integrity, and credibility because you disagree with them. There are diplomatic ways for everyone to have their voices heard and I wish everyone would convey their messages and ask their questions in more professional and respectful manner.

The individuals involved in the Keep Athabasca in Athabasca University Group, as well as the members of the Town of Athabasca & Athabasca County are campaigning and lobbying the government based on their views, but these views are not held by all Athabasca residents or AU employees. I understand and respect their stance on the issue and the goal that they are trying accomplish but as an AU employee, a long-time resident of Athabasca and someone who supports the near virtual initiative, no one from the KAAU advocacy group, the municipal council/s or the UCP Government (including my own member) has ever contacted me or any member of the Team that I work with at AU to ask for our opinions and views on how working virtually has impacted and improved our work-life balance.

The Article published in the Town and Country regarding the Town Hall meeting held at the Athabasca Multiplex on March 24, 2022, whereby the Provincial Government more notably The Premier, Mr. Jason Kenney and The Minister of Advanced Education Demetrios Nicolaides as well as the Minister of Agriculture, Forestry and Rural Economic Development Nate Horner announced that the Alberta Government was giving Athabasca University a deadline of June 30, 2022, to:

“develop and implement a comprehensive talent development, attraction and retention strategy, by June 30 of this year, to maintain and grow a broad range of employees in Athabasca, and to develop and implement a reopening strategy for the Athabasca campus to resume most employees working onsite, and to allow public access to services like registries, student support and specialized services,” Kenney said.

The most concerning statement for me was “to develop and implement a reopening strategy for the Athabasca campus to resume most employees working onsite”. I am a resident of Athabasca and I choose to live here; I have proven (since March 2020) that my job can be successfully executed virtually from my home office. My work-life balance has improved significantly because I can work from home. If the Provincial Government forces AU and its employees to return to place-based work at the Athabasca campus it will have a negative impact on my work, home life not to mention my mental health and well-being. My Grandmother always told me that it takes a village to raise a child. I never fully understood this until my daughter was born, I don’t have a village (my immediate family lives on the East Coast of Canada) and my husband works outs, so when my daughter is home from school sick working virtually allows me the opportunity to provide her with the care that she needs without lost time from work and it does not infringe on my vacation time, meaning that I do not have to use “our” (as in my family’s) vacation time to care for my sick child. If I were place based at the AU Campus, I would have to use my vacation to care for her which would significantly decrease the amount of vacation available to me if not completely exhaust my allowable annual vacation. Last year alone my daughter was absent from school a total of 26 days due to illness, annually I am entitled to 23 days of vacation. With the 2022-2023 school year fast approaching this is concerning, I am the sole care provider for my daughter and as mentioned above I do not have a village that I can rely on for support when my daughter is sick at home. Therefore, if the 2022-2023 school year produces the same number of absences due to illness as the 2021-2022 school year, I will end up owing AU 3 days for overused vacation. Annual vacation is imperative for Mental Health and Well Being, what do you recommend I do if I have no vacation time for rest and rejuvenation during the year. In addition, lost time from work not only affects me but my entire team which causes an additional array of problems and issues.

I also have some underlying health issues with adverse symptoms that sometimes prevent me from going to the office however working virtually allows me to work in the comfort of my own home managing the symptoms that otherwise I would have to take a sick day for.

COVID has introduced a new reality to many including my immediate family. I have asthma, my husband has non-Hodgkin’s lymphoma (Cancer) and is immunocompromised so cohorts and ensuring that all our contacts are vaccinated is a new part of our reality. As a result, minimizing contact is of the utmost importance as we strive to mitigate the risk of infection and the resulting consequences that it could have on my family.

My workspace at AU isn’t ideal, privacy is limited with five co-workers working in a common space, it is a high traffic area with lots of distractions. Every member of our team has different working habits and routines some people enjoy listening to music while they work, others enjoy using diffusers and essential oils, however when you’re working in an common area you have to be cognizant and respectful of your coworkers some might not like background noise, other people may have allergies and asthma etc. so using diffusers and essential oils is not recommended, which is totally understandable and acceptable. Then there is the issue of trying to regulate the temperature/air conditioning to accommodate everyone which is extremely difficult. Working virtually provides individuals the opportunity to control these variables as each employee has the freedom when working virtually to customize their workspace by implementing mental health and well-being practices that contributes to a peaceful and calm working environment which enhances creativity and productivity.

We are supposed to live in a democratic society where everyone’s voice is heard. However, if AU’s current situation and the COVID Pandemic has taught me anything its that the loudest voices which accounts for approximately 20-25% of the population seems to be the only ones listened to. Their comments and influence carry more weight than the remaining 75-80% of the population which is discouraging and is not in line with the democratic process. Maybe the UCP Government more specifically Demetrios Nicolaides, Minister of Advanced Education and Glenn Van Dijken, Athabasca’s MLA along with the Municipal Council’s and lobby groups should focus on and make more of an effort to contact the front line employees at AU, who are also constituents who will be impacted the most by this decision and take into consideration the positive and negative aspects of the Near Virtual Working Environment and how it has enhanced Work-Life Balance for many employees.

I’m tired of my voice not being heard which is why I decided to compose this letter. I’m tired of being told, I’m tired of the lobbyist/activists, Municipal and Provincial Governments not respecting the voices on the “other side”. I believe some of the asks that the Athabasca Municipal Governments has imposed on AU is unreasonable “500 jobs”? How do the local Municipal Governments and the lobbyists propose on addressing the impending issues associated with a population increase upwards of 1000 people? To my knowledge the town has not provided a contingency plan to the current residents on how they intend to accommodate the influx of an additional 1000 people. Has any consideration been given to the human impact and quality of life? Where will these people be housed? How do the town/county plan to address infrastructure? Is there a plan to recruit and retain new Doctors, there is a shortage here now and as recent as July the Hospital in Boyle had to close their emergency room for a month due to Doctor shortages? What about our schools? Our new high school which was opened in September 2018 has already resorted to using trailers attached to the school.

Mandating employees to return to placed based work is not the solution, I’m confident it will only create more problems. Some of AU’s current employees have already been approached by recruiting companies because of the attention that this issue is getting in the media. It is estimated that upwards of 30% of AU’s current workforce will resign if this mandate is enforced which will significantly diminish our talent pool. I’m not sure if the KAAU members or Local Municipal Governments have contacted Professional recruiters to determine how difficult it is to recruit talent, but that conversation might be worth having.

Over 150 AU staff signed this letter to the Government of Alberta and AU’s Board of Governors

Today I sent this letter from staff at Athabasca University to the Albertan Advanced Education Minister and Board of Governors of the University, cc’d to various government & opposition politicians in Alberta, and a few selected journalists:

I strongly support the university’s continuing presence in the town of Athabasca, but not the forced relocation of any staff to the area. As an online community, I believe it to be in the interests of all staff and students of the university, including residents of the town of Athabasca, that all university staff who can and who wish to work from home, whatever their role, should be allowed to make that home wherever they choose.

The 149 signatories to the letter included academic staff (46%), managers (12%), administration staff (12%), professional staff (33%), RAs (1%) and tutors/academic experts (7%). 48% live in the region of Edmonton, 19% in the region of Calgary, 15% in rural Alberta outside Athabasca region, 8% in the region of Athabasca, 5% in Ontario, 3% in BC, 1% in Nova Scotia, and 1% in Saskatchewan. A further 3 staff signed the letter anonymously, and a number of others expressed general agreement with the main points made but, for various reasons, chose not to sign. One more signed today, after I had sent the letter.

How this came about

For context, the Government of Alberta has made a number of demands, under threat of withdrawal of funding, that would require 500 additional staff to move to Athabasca (notably including all the executive staff), that would force us to end our near-virtual strategy, and that would require us to change our focus from teaching anyone and everyone to teaching Albertans, with an initial deadline of 2024/25. This is our president’s explanation and response. Perhaps as a result of public outrage, the minister responsible has since claimed the deadlines are negotiable, and suggested that a little flexibility might be allowed (given that the demands are literally impossible to meet), but he has not stepped back on the basic requirements, and has repeatedly emphasized that he will force all of the executive team to work on the Athabasca campus, despite also claiming he will not force anyone to work there, among other contradictions.

I sent an email to an assortment of staff that I know a week ago today, asking them to sign the statement above and pass it along to other staff members. I did not want to use any official channels to send it for fear that it would be seen as being driven by those with partisan positions to defend (none-the-less, I did receive one anonymous comment from someone who did not sign it because they had received it via their boss and assumed it was driven from the top – it was not!). Because of the viral approach to dissemination, I am fairly certain that it failed to reach all AU staff, and the signatories are almost certainly skewed to people I know, and those who know people I know. I suspect that some groups (especially tutors and administrators) are under-represented.  I therefore have no way of telling what percentage of recipients actually signed the letter, but those who signed make up around an eighth of the workforce in total. The Board of Governors is required to give a response to the Government of Alberta’s demands tomorrow, August 31st, so I had to pull all of this together hastily, otherwise I am confident that the letter would have gained more signatures.

A brief summary of the comments

As well as signing the letter, I also asked the staff to (optionally) provide comments. I am not going to include the 20 or so pages of these from scores of staff members that I received in full here, though they are full of fantastic ideas, expressions of concern, (sometimes heart-rending) stories, as well as expressions of caring for one another, for their communities, for the university, and for the students they work for. Once they are fully anonymized, I may share them later. However, I will attempt a summary now.

Many – including those living in the Athabasca region – speak of how much they value being able to work from home, and that they would reluctantly seek new employment if that option were not available. For example, one employee writes:
I am a resident of Athabasca and I choose to live here; I have proven (since March 2020) that my job can be successfully executed virtually from my home office. My work-life balance has improved significantly because I can work from home.
Even faculty – who would not be required to move – speak of resigning were this to occur.
Some mention the importance of understanding the needs of our students, or express concern about the effects that the disruption caused by this initiative would cause.
Many mention difficulties they would face working at Athabasca. Often, this is due to the needs of their families, especially with regard to job opportunities and health. This is a particularly poignant comment that expresses several of the concerns shared by many:
I initially applied for a position with AU because it was in a small community that I wanted to raise my family in. However, my spouse was not able to find work after he was laid off with the decline in oil and gas and my son needed specialized services that the town did not have. Therefore, I applied for an Edmonton position so my spouse could find work to help support the family and my son could access the services he required.
Another, living in Athabasca, writes:
If I were place based at the AU Campus, I would have to use my vacation to care for [my sick child] which would significantly decrease the amount of vacation available to me if not completely exhaust my allowable annual vacation.
Another writes:
I am struggling with this forced relocation as I will not be forced to relocate away from my children. My husband would be out of a job. We would make a loss on our home if we were forced to sell to relocate. I have been going through cancer treatment and my oncologist and medical Team are located in Edmonton and I would jeopardize my health moving away from my health care team.
Some express the concern that AU would suffer from a hugely diminished job pool. For example:
Allowing work from home and not forcing employees to relocate to another province means retaining staff, retaining expertise, widening the applicant pool so as to entice top talent across Canada, and positions AU as a leading employer. AU students can take courses anywhere in the world — AU staff should be able to work from anywhere in Canada.
Others observe the need for big improvements to infrastructure, services, and transport links for the town to accommodate greater numbers, though a couple suggest they might accept incentives to move there. Quite a few think that it would do active harm to the town were substantial numbers to relocate. As one staff member puts it:
Placing all your eggs in one basket (or relying on one or two industries) will not provide the economic security and stability required for long-term success.
Several explicitly draw attention to the point made in the letter that the executive team should not have to live there.
Some ask that the government should stop interfering with the operations of the university. Many would like to be more involved in conversations being held privately between the Board of Governors and the Government of Alberta, asking for their voices to be heard by all parties in the dispute.
Some challenge the notion that AU should be required to bear the burden of supporting the town. For example, one writes:
AU is one of Alberta’s four CARUs and as such, its mandate should be about education and research, not about economic development of a region. No other company or university has such mandate or responsibility.
Some provide suggestions for ways we can expand on what we are already doing to provide services to the region, and to take more advantage of our unique location for research: there are many good suggestions and reports of existing initiatives among the comments, such as this:
FST is home to Science Outreach Athabasca which is an organization supported by faculty and members of the town of Athabasca that has been engaging the community of Athabasca for 20 years and hosted over 120 public talks, science camps, nature hikes, butterfly counts, and other activities. We also host lab sessions for junior high and high school students in Athabasca schools which our faculty volunteer to do. Our research activity in FST has been growing in environmental science and computational biology with three research chairs and recruitments of new faculty to increase our capacity in remediation, long-term monitoring, aquatic systems, rural sustainability, and regenerative design, to name a few.
A few express concern with intimidation they have faced when attempting to voice opinions not held by those with louder voices and political positions to defend. Though mostly not included in the comments, personal messages to me expressed relief and gratitude at being allowed to express opinions they were afraid to share with colleagues and town residents, because of fears of reprisal or ostracization. One, that is included, put it well:
I’m tired of my voice not being heard which is why I decided to compose this letter. I’m tired of being told, I’m tired of the lobbyist/activists, Municipal and Provincial Governments not respecting the voices on the “other side”

This is the comment I received after sending the letter today, that is quite representative of several others:

Athabasca University is an online university and has been operating efficiently with the work from home environment and I believe will continue to do so with the a near virtual environment. I support the near virtual initiative.

The full range of comments is far richer, far more nuanced, and far more varied than what I have been able to summarize here and I apologize to the many dozens of people who provided them for not doing them as much justice as they deserve.

I hope that the recipients read and act on the letter. At the very least, they will have a far better idea of the needs, concerns, and feelings of a significant portion of AU staff than they had before, and I hope that will colour their judgment.

Thank you, everyone who signed, and thank you to all who will read it. I will be circulating the full letter and addendum to as many of those who signed it as possible over the next day or two.

Three reasons why Athabasca University’s leaders must never be made to live in Athabasca

I’ve said this before but it needs more emphasis. In the past week or so it has become increasingly clear that the real agenda of the Albertan government is not (directly) to forcibly move 500 unwilling AU staff to the town of Athabasca. That’s just smoke and mirrors intended to distract us from the real agenda, which is to oust the current (brilliant, visionary, capable) executive team  – most of whom will resign rather than relocate to Athabasca – and then to replace them with lackeys who will (quietly, out of the public eye) do the government’s dirty work for them. This has been made very explicit by the minister for post secondary education over several months, saying, for instance:

“When it comes to the non-instructional staff, particularly the senior administrative and executive management positions, those should indeed be based in the town” (Town & Country Today, May 2022)

The government has already installed a chair of the board of governors (ironically, a Calgary-based lawyer) who is explicitly on their side, as well as board members from the town of Athabasca. All they need to do now is to replace our leaders with people they can control, and the job is done.

This is the real threat. This is the real plan. This is what will destroy us.

Firstly, the chances of getting a great executive team will be very slim if they have to live in Athabasca. On average, our past hires in the town have been mediocre at best though, admittedly, this is skewed by some who have been outstandingly awful. On average, acknowledging the odd high spot here and there, the remainder have been pretty average. The executive team is, more than everyone else, the group of employees that has the biggest effect on the university, its vision, its teaching, and its success. More than anyone else, they must be the best. Everyone accepts this when it comes to faculty and tutors, so why not for the exec team that matters more?

Secondly, whether they are lackeys or simply those who are less capable of resistance than our current team, they will push through the agenda that has been causing so much bad press of late. It will take a bit longer to move 500 people than the two years required in the minister’s recent letter to the board, and maybe it will ‘only’ wind up being a few hundred people, but it will happen, without the adverse press headlines and multiple channels of resistance.

Thirdly – and ultimately perhaps the most damagingly – the executives who live in the town will inevitably pay more attention to those physically surrounding them. These will never include faculty and tutors (everyone agrees on that, even the minister) so we will slide back into the admin-driven mire that messed up many things over the last few decades, and from which we have only been emerging for the last 5 years.

As a result, we will fade into obscurity, if we survive at all.

Our nascent but emerging online, inclusive community that has struggled to grow over the past 5 years, despite resistance from those who love their comfortably complacent old ways, will once again shrivel to an irrelevance, crowded out by the in-person short-circuits. Faculty and tutors will again be isolated from administrators and professional staff, whose stronger influence will determine most of our policies. Faculty – the ones doing the teaching and research – will again be the ones ‘calling in’ to in-person meetings, inevitably less significant and with a smaller voice than those attending meetings in person. Online communication will revert to being instrumental, focused, and bland. Tacit knowledge will fail to spread, except among those working in person.

The systems, approaches and vision that have driven us for the last 5 years, most notably the near-virtual policy, that could and should lead us to expand in all good ways (pedagogically, geographically, demographically, digitally, in community, in quality, in belongingness, in numbers, and more) will be wiped off the map.

Ironically, the brighter future of the town of Athabasca itself – that, right now, involves us in repurposing and redeveloping our physical headquarters to be so much more than an admin centre, that is focused on developing the region, doing research, engaging with local partners, and upping the skills, knowledge, and significance of the community – will fade, as our campus once again slips back into being little more than a bunch of offices for administrators. Without diversity or investment in its infrastructure or transit options to it, there will not be jobs for the families of those required to work there. It will continue its long slide into decay. The university itself will diminish in numbers and relevance, so those who have moved there will lose jobs, with nowhere else to go.

All of this will occur thanks, ultimately, to the scheming and machinations of one minority faction of workers in Athabasca that instigated the political lobbying in the first place, that cares more about the short-term future of a small town of less than 3000 people than for our 40,000 students and the future of education in this country. Those who have led the attack have never even acknowledged this conflict of interest.

It is a far harder sell to start a movement to resist the relocation of less than 10 executive staff – whose popularity is far from universal, thanks to the huge disruptive changes they have spearheaded, the least popular of which have been (you guessed it) driven by the Albertan government – than to resist the uprooting of everyone else apart from faculty and tutors, but this is the real battleground. This is the fight that we must not lose.

Keep Athabasca University’s leaders out of the town of Athabasca!

We shape our buildings and, afterwards, our buildings shape us: some lessons in how not to build an online university, and some ideas for doing it better

My heart briefly leapt to my throat when I saw Thursday’s Globe & Mail headline that the Albertan government had (allegedly) dropped its insane plan to force Athabasca University to move 65% of its workforce to the town of Athabasca. It seemed that way, given that the minister for post secondary education was referring to his demands and accompanying threat as only a ‘suggestion’ (broadly along the lines of Putin’s ‘suggestion’ that Ukraine should be part of Russia, perhaps). However, other reports, have said that he has denied any change in his requirements, albeit that he now claims it is open to negotiation. A ham-fisted negotiation tactic or just plain confused? I hope so, but I doubt it. I think that this is just a ploy to push the real agenda through with little resistance, and largely unnoticed. In the Globe & Mail article, the minister goes on to say “I would indeed like to see, at a bare minimum, senior executives and administrative staff be based in the town, as they have been for the past several decades.” A majority of what might be described as administrative staff do probably live in Athabasca anyway, and there is no reason for any of them to leave, so that’s just gaining a few easy election points from town voters. If the government actually wanted to help the town it would invest in the infrastructure and support needed to allow it to thrive, which it has signally failed to do for several decades, at least. No, his main target is clearly the senior executives: basically, he and the UCP want to put a team of executive lackeys in charge so that they can push their agenda through unopposed by anyone they care about. They have already sacked the incumbent and installed a chair of the board of governors who will do their bidding, and they have increased representation on the board from the town of Athabasca so this is the obvious next step. The execs won’t have to be fired. If they are required to move to Athabasca, most of what is probably the best executive team ever assembled in this or any other Albertan university will resign. Whoever replaces them will do the UCP’s dirty work, largely free from media oversight. Job done, bad press averted.

The UCP will, I am very sad to say, appear to have support from our own professional and faculty union (AUFA), even though most of us will, whether weakly or strongly, oppose it. This is because AUFA has a small but disproportionately powerful caucus in Athabasca, members of which have been deeply involved with an activist group called KAAU (Keep Athabasca in Athabasca University), who actually paid an insider lobbyist to start this fracas in the first place. Seriously. A casual observer might perceive at least a portion of the union’s leadership as putting the interests of the town ahead of the interests of the university. At best, their loyalties appear to be divided. The evidence for this is all too apparent in press statements and blog posts on the subject. Though most of us (including me) support the continuing presence of AU in Athabasca, these posts do not represent the views of most of those in the union, only those in charge of it. Only around 20% or thereabouts of AUFA members actually live in Athabasca, a percentage that has steadily fallen over the course of the last two decades, and almost all of those are professional members, not academics. Most members who had the chance to leave over the past 20 years did so. This is a point worth dwelling on.

Athabasca is a tiny, inclement (-40 in Winter, bugs in summer) Northern town over 180km away from the nearest International airport. There is one (private) bus from Edmonton leaving late at night that arrives in town at 2:46am after a 3+ hour journey on a small, treacherous road. When it got too big for its Edmonton home, the university was (disastrously) moved there by a conservative government in 1984, ostensively to fill a gap left by the closure of the town’s main employer, but more likely due to the property interests held there by those behind the plan. About half the faculty resigned rather than work there. Ironically, the first president of AU deliberately named the university after a geographical feature of Alberta (the Athabasca River) precisely to avoid associating it with any city or region, so that local politics wouldn’t interfere with its mission. We might have been named after a mountain were it not that the University of Alberta happened to be demolishing Athabasca Hall (a students’ residence) at the time, so the name was free for us to use. It had nothing whatsoever to do with the town. It is possible that the president who named it was even unaware of the town’s existence or, at least, considered it to be too insignificant to be an issue.

Whatever charms the town may have (and it has a few), Athabasca has been a hobble for AU from the very start. I wrote about this at some length 5 years ago, just as we were on the cusp of making the massive changes we have been implementing ever since, but I would like to focus on two particularly relevant aspects in this post: the effects on the hiring pool, and the short-circuiting of communication with the rest of the university.

Firstly, it is really difficult to attract good employees to the town. Some residents of Athabasca will say that they feel insulted by this, believing that it implies that they are not the best and brightest. This is either disingenuous or a confirmation that they are, in fact, not the best and brightest, because all it means is that we have fewer good people to choose from. There are, of course, some incredibly smart, talented, creative people who live in Athabasca. But, equally, some are not: we have too often had to pick the best of a not-too-great bunch. The more people we expect to live in Athabasca, the bigger the problem of those who are not the best and brightest becomes. The undesirability of the place is confirmed by the KAAU itself, whose biggest complaint – the one that (at least on the face of it) drove their lobbying and union discontent in the first place – is that people have been leaving the town in droves since they were no longer required to stay, which pretty much says all that needs to be said. It is also notable that faculty and tutors are not and have never successfully been required to work in the town in all the university’s history, because it would be impossible to recruit sufficient numbers of sufficient quality, a fact that all parties involved in this (including the minister) acknowledge. We should get the best possible staff for almost every role – we all play some role in our distributed teaching model – but it is true in spades, plus some, for our executive team who, more than anyone else, have to be the most excellent that we can get. Right now, we have the best executive team that has ever been assembled at AU, bar none, and that is only possible because – for the first time ever – none of them have had to live in Athabasca.

…and our buildings shape us

Athabasca has, overwhelmingly, been home for staff that support but that do not directly implement its mission. Historically, these staff (predominantly administrators) have had extremely privileged access to the the leaders of the university compared with the rest of us. Even if they didn’t bump into them socially or in the canteens and halls, they would talk to people that did. And they would be the ones attending meetings in person while the rest of us phoned in or, in latter years, struggled with webmeeting systems that never really worked properly for in-person attendees, despite absurdly expensive equipment designed to support it. Fixing this was never a particularly high priority because those with the power to do so were the ones attending in-person, and it was just fine for them. Inevitably, Athabasca residents had a much better idea of what was going on and who was doing what than anyone else. More problematically, they had far greater influence over it: they didn’t ask for this, but they certainly got it. It is no wonder that they are now peeved, because most of their power, influence, and control over everything has been massively diminished since most of the execs left town. Their perception – voiced on many occasions by the Athabasca-dominated union –  that too much has recently been happening without consultation and that there is not enough communication from our leaders is, objectively speaking, completely false: in fact, it is far better than it has ever been, for those of us (the majority of staff) living remotely. They just no longer have a direct line themselves. I think this is the root of most of the union troubles of the last few years, whether consciously or not, and of the current troubles with the Albertan government.

In-person communities short-circuit online communities. I’ve seen it in teaching contexts a thousand times over: it just takes one group to branch off in person to severely damage or destroy a previously successful online community. Without fail, online communication becomes instrumental and intermittent. Tacit knowledge, in particular, disappears (apart from for the in-person group). Researchers like me (and many others at AU, including our president, in some of his former roles) have spent a great deal of time trying to make native online tools, systems, and working/teaching approaches that reduce these effects, but with only limited success. Combining fully online and in-person communities invariably wrecks the online community. Only when it is fully online, or when the online community is just an extension of the in-person community, can it thrive. Without the best of research-driven online tools and processes (most of which are not implemented at AU), hybrids are a disaster, and they are not much improved with even the best we have to offer.

In the past, the problem was partially offset by the fact that we had a few smaller learning centres elsewhere, in St Albert, Edmonton and Calgary (and, formerly, Fort McMurray), that were visited by the execs with varying frequency. However, this created what were, in many ways, bigger problems. It was incredibly inefficient, environmentally damaging, and expensive, wasting a lot of time and energy for all concerned. More significantly, although it helped to keep the exec team to be a little more in touch with others around the university and it helped to fill gaps in online communication for those living near them, it actually exacerbated the problem for our online community, because it created yet more in-person enclaves and cliques that developed independently of one another, sharing very little with the rest. Our business school, for instance, lived an almost entirely separate life from the rest of the university, in its own campus in St Albert (a satellite city attached to Edmonton), running its own largely independent communications and IT infrastructure but frequently meeting in person. As a result, we never developed the kind of unified online culture needed to sustain us.

Even more importantly, few of those with the power to change it ever learned what remote working was like for our students, so we didn’t create that online culture or community for them, either. Because of the inequalities that ensued, those of us who did know what it was like were not able to adequately influence the rest (especially the executive team) to get something done about it, because we were crowded out by the clamour of local communities. It’s not that the problem was unrecognized: it’s just that immediate operational concerns of in-person employees always came first. This was – and remains – a huge mistake. Too few of our students feel they belong, too few barely if ever interact with another student, too few see anything of the university beyond the materials provided for the courses they take. We have some excellent teaching processes, but processes (even the best) are only a part of what makes for a rewarding education. Yes, we do have plentiful support of all kinds, teaching approaches that should (for some but not all faculties) provide opportunities to develop relationships with human tutors, and the occasional opportunity to engage more broadly (mainly through the Landing), but many students completely bypass all of that. The need for it is beyond obvious, as evidenced by large number of Discords, Facebook Groups, Subreddits, and so on that they set up themselves to support one another. However, these are just more isolated enclaves, more subcultures, more virtual islands, without a single unifying culture to knit them together.

Online communication at AU has, as a direct result of its physical campuses, always tended to be extremely instrumental and terse, if it happened at all. When I arrived 15 years ago, most of my colleagues hardly ever communicated online with colleagues outside of a formal, intentional context. Those of us who did were yet another little clique. Emails (which were and remain the most commonly used tech) were only sent if there were a purpose, and most of the tacit knowledge, that more than anything else makes a traditional institution work despite its typically dire organization, was absent. In its place the university developed a very rigid, unforgiving, impersonal set of procedures for pretty much everything, including our teaching. If there was no procedure then it didn’t happen. There were gigantic gaps. The teaching staff – especially tutors but also most of the faculty – were largely unable to share in a culture and the admin-focused tacit knowledge that resided largely in one remote location. This was the largest part of what drove Terry Anderson and I to create the Landing: it was precisely to support the tacit, the informal, the in-between, the ad-hoc, the cultural, the connective aspects of a university that were missing. We touted it as a space between the formal spaces, actively trying to cultivate and nurture a diverse set of reasons to be there, to make others visible. Treating it as a space was, though, a mistake. Though it did (and does) help a little, the Landing was just another place to visit: it therefore has not (or has not yet) fulfilled our vision for it to seep into the cracks and to make humans visible in all of our systems. And we were not able to support the vital soft, human processes that had to accompany the software because we were just academics and researchers, not bosses: technologies are the tools, structures, and systems and what we do with them, but what we do with them is what matters most.  We need much more, and much better, and we need to embed it everywhere, in order to get rid of the short circuits of in-person cliques and online islands. A further death-knell to our online community was instigated by the (Athabasca-dominated) union that one day chose – without consultation – to kill off the only significant way for AUFA members to communicate more informally, its mailing list, only reluctantly bringing it back (after about 2 years of complaints), in a diluted, moderated, half-assed format that did not challenge their power. From an informal means of binding us, it became another instrumental tool.

Moving on

Despite the problems, it would be a senseless waste to pull out of Athabasca. We need a place for the library, for archives, for outreach into communities in the region, for labs, for astronomy, and to support research based in the region, of which there is already a growing amount. Virtually no one at the university thinks for a moment that we should leave the town. We are just doubling down on things to which it is best suited, rather than making it a centre of all our operations.  If people want to live there, they can. We can make a difference to an under-served region in our research, our outreach, and our facilities, and we are constantly doing more to make that happen, as a critical part of our reinvention of the university. It has symbolic value, too, as the only physical space that represents the university, albeit that few people ever see it.

However…

Athabasca should never become the seat of power, whether due to numbers of collocated workers or because it is where the exec team are forced to live. I am not singling the town out for special treatment in this: nowhere should play this role. We are and must be an online community, first and foremost. This is especially the case for our exec team. In fact, the more distributed they are the better. They will not walk the talk and fix what is broken unless they live with the consequences, and they are the last people who should be clustered together, especially with a particular employee demographic. This brings benefits to the university and to the communities to which we belong, including to Athabasca.

By far the greatest threat from the Albertan government’s intrusions and our own union’s efforts to restore their personal power is to the identity and culture – the very soul –  of the institution itself. Slowly (too slowly) and a bit intermittently we have, in recent years, been staggering towards creating a unified, online-native culture that embraces the whole institution. It has not been easy, especially thanks to the Athabascan resistance. But, regardless of their interference, we have made other mistakes. Our near-virtual implementation was the result of a large group representing the whole university, but one that lacked well-defined leadership or a clear mandate, that rushed development due to the pandemic, and that ignored most of what it found in its investigations of needs in its report to the university, leading to a hasty and incomplete implementation that has caused some unrest, most notably among those at Athabasca who are used to the comforts and conveniences of in-person working. For the majority of us who were already working online before the pandemic, things have got better, for the most part, but the benefits are very uneven. Too often we have poorly replicated in-person processes and methods to accommodate the newcomers, leading to (for instance) endless ineffectual meetings and yet more procedures. The near-virtual strategy remains a work in progress, and things will improve, but it got off to a stumbling, over-hasty start.

With limited funds, and contributing to the multiple failings of the near-virtual plan, we have signally failed to put enough effort into developing the technical infrastructure needed to support our nascent online community (one of the main needs identified by the near-virtual committee but not appearing in any meaningful way in the plan). I think we really should have focused on creating workable technologies to support our own community before working on teaching and administrative systems (or at least at the same time) but, after a decade of neglect while we were on the verge of bankruptcy, I guess we did need to fix those pretty urgently because they are what our students depend on. It’s just a bit tricky to pull yourself up by your own bootstraps if you are still using off-the-shelf tools designed to support in-person organizations (and commercial ones at that) rather than those designed for a virtual institution, especially when the more important human and organizational aspects are still rooted firmly in place-based thinking. I wrote about one aspect of that the other day. This won’t be a problem for long, I hope.  The fruits of the reinvention of our student-facing systems – that is taking up the bulk of our development resources right now – should start to appear around the end of this year, if the Albertan government or our own union doesn’t destroy it first. I hope that we can then get round to fixing our own house because, if we don’t, we will be easy prey for the next politician seeking easy votes and/or a sly buck from their investments.

Shaping our lives

The title of this post is a quote from Churchill. In fact, he liked it so much that he used variants on the phrase (sometimes preferring ‘dwellings’ to ‘buildings’) a number of times over a course of decades. I could equally have used Culkin’s (usually misattributed to Mcluhan) ‘we shape our tools and then our tools shape us’ because, as the first president of the university recognized many decades ago, we exist as a university within our communications network, not in a physical nor even a virtual space.

The recursive dynamic implied by Churchill’s and Culkin’s aphorisms applies to any complex adaptive system. In most systems – natural ecosystems, money markets, ant-trails, cities, and so on – this leads to metastability and adaptation, as agents adapt to their environments and, in the process, change those environments, in an endless emergent cycle of evolution. However, the large and slow moving elements of any complex system influence the small and fast moving far more than vice versa and humans are the only creatures that we know of who can deliberately mess with this dynamic by making radical and rapid changes to the large and slow moving parts of the spaces in which they dwell. In the past it has happened to Athabasca University due to the machinations of a small number of self-serving politicians and geographically located cliques, not due to educators. If we can prevent government interference and diminish the significance of those cliques then we can change that, and we have been doing so, rebuilding our systems to serve the needs of staff and students, not of a few land developers or groups of local residents.  This is not the time to stop. We are on the verge of creating a viable community and infrastructure for learning that could scale more or less indefinitely, where everyone – especially the students – can feel a part of something wonderful. Not cogs in machines, not products, but parts of an organic, evolving whole to which we all belong, and to which we all contribute. This matters: to our staff, to our students, to the people of Alberta, to the people of Canada, to the world. We should not be condemned to merely serve a small part of the economic needs of a small community, nor even of a province or country. If we follow that path then we will whimperingly shrink into a minor anachronistic irrelevance that appears as no more than a footnote in the annals of history, out-competed by countless others. Athabasca University matters most because it (not quite alone, but as part of a small, select pack of open and distance institutions) is beating a path that others can follow; an open, expansive, human-centred path towards a better future for us all. Let’s not let this die.
